AI Transformation Roadmap

Stop guessing where AI fits in your business.

Get a practical, 18-month AI transformation roadmap built from how your company actually runs. It's a fraction of what consultants charge and ready in days, not months.

Why most AI plans go nowhere

Most growing organizations aren’t behind on AI.

They’re ahead of their own leadership’s picture of it. Individual adoption is already real inside most companies. It’s just invisible at the top, unsequenced, and never written down anywhere a leadership team can act on together.

The common thread isn’t a tools problem. It’s the absence of a clear target state, honest readiness data, and a sequenced plan that respects how the organization actually runs.

The Journey starts with how work actually gets done, not with a list of AI tools. That makes it possible to identify where transformation could create meaningful value, what would have to change around it, and what should wait.
What the Roadmap Covers

Three transformation opportunities, not an exhaustive audit.

Three opportunities with the strongest transformation potential. Through the guided conversations described below, the Journey identifies and develops three process-level opportunities that warrant serious consideration.

Focused by design. The Roadmap does not attempt to inventory or rank every possible AI idea across the organization. A broad inventory can produce a longer list without giving leaders enough depth to make a responsible decision. Focusing on three opportunities makes the relevant workflows, dependencies, risks, assumptions, economics, and evidence requirements visible.

A backlog for what comes next. Other worthwhile ideas uncovered during the Journey are captured in a backlog rather than discarded. They can be examined later without allowing breadth to come at the expense of a usable initial plan.

Planning before products or implementation. The Roadmap defines what should change, why it matters, what should happen first, and what evidence should be established before investing. Tier8 deliberately stops before detailed implementation design, vendor selection, and tool recommendations. Keeping those decisions separate prevents the planning process from steering you toward a particular product or implementation engagement.

The Founding Partner Program

Live sessions, an AI-guided process, one roadmap.

The Transformation Roadmap is a guided, conversational planning process, not a form to fill out or a chatbot to prompt on your own. Two 60-minute sessions and one 30-minute session, all live and facilitated by Tier8 with an AI-guided process capturing and structuring what’s said, take the place of weeks of a consultant’s calendar and yours. The Roadmap is delivered within a few business days, followed by a 30-minute debrief.

01

Backcasting & Vision

Live session · 60 minutes

A short, defined conversation makes sure we’re aimed at the transformation that actually fits, operational, strategic expansion, or both, you describe your target state a few years out, and Tier8 keeps asking until that picture is concrete and specific to your operations, not generic.

02

Present-State Reconstruction

Live session · 60 minutes

A structured, facilitated conversation reconstructs how your key workflows actually run today, including the workarounds and bottlenecks that never make it into a flowchart.

03

Capability Check & Prioritization

Live session · 30 minutes

A readiness read across the five RAISE pillars, weighted for the path you’re on, plus a working discussion of which of the opportunities that came up deserve to move first.

04

Roadmap Delivery

Within a few business days

The roadmap comes together: confirmed path, target state, capability gaps, the top redesign opportunities, a sequence to act on, and explicit next steps, delivered as a professional document your leadership team or board can actually use.

05

Debrief

Live session · 30 minutes

Tier8 walks you, the primary participant, through the roadmap, answers questions, and confirms the priorities and evidence plan before you act on it. Other leaders are welcome to join, but it isn’t required.

Sessions are scheduled around your calendar and conducted live, with Tier8 facilitating throughout. No system access, customer records, or document uploads are required. The AI Maturity Assessment is included and can be completed by up to six leaders on your team. If leaders complete it, their responses contribute to the Roadmap’s readiness analysis.

No workflow diagrams required

Built from a conversation, not a stack of documents.

Most growing organizations don’t have clean, current process documentation, and asking for it first is where these projects usually stall before they start. This process doesn’t require any of that. Documentation describes the official process; a structured, facilitated interview surfaces the real one, including the parts that never made it into a diagram, and for a transformation plan, the real process is the one that matters.

How Journey information is handled

Journey information is processed using an established AI provider's service, with model training turned off. Your information is not used to train or improve any AI model, and it is used only to conduct your Journey and create your Roadmap. Information is encrypted in transit, and access is limited to authorized Tier8 personnel. After your Roadmap is delivered, you may request deletion of your session transcripts and working notes. When you do, we delete our copies promptly, and our AI provider removes its copies on its standard retention schedule.

Beyond the roadmap

What’s included, and what comes next.

The roadmap is the deliverable today. It’s designed as the start of an ongoing relationship, not a one-time report.

The honest objection

“Why not just ask an AI myself?”

This is the question every skeptical executive asks, especially because Tier8’s own process uses an AI-guided conversation. It deserves a real answer instead of a brush-off.

Access to AI is not the same as a disciplined transformation process. What separates this from a solo chat session is:

Sustained inquiry

Three live, facilitated sessions over multiple days, not one prompt in one sitting.

Operating context

Built from how your organization actually runs, workarounds and bottlenecks included, not generic best practices.

Traceable assumptions

Every number in the roadmap traces to a labeled, correctable assumption instead of unexplained, plausible-sounding output.

Financial discipline

The distinction between hours saved and dollars saved, which a disciplined process forces and an open chat has no reason to enforce.

Readiness

A structured readiness read across the five RAISE pillars, not a guess based on how the conversation felt.

Human judgment

Tier8 facilitates and applies judgment throughout. You get a reviewed roadmap, not a raw AI transcript.

You can get an AI to produce something that looks like a transformation plan in minutes. What a single unaided conversation can’t reproduce is a disciplined process, sustained across live sessions, grounded in how your business actually runs, with assumptions you can trace and a facilitator applying judgment throughout. Read the sample roadmap above and judge that gap for yourself.

Limited to five organizations

Tier8 is selecting five growing organizations to participate in the Founding Partner Program at no cost. Applications are reviewed for fit. In exchange, we ask for a short feedback conversation and, if it’s earned, a testimonial.
